Where they were stuck
Bonterra’s product, CS, and engineering teams were onboarding faster than the playbooks they relied on, leaving new hires without a clear journey to mastery. Time-to-readiness routinely stretched past 60 days and each group maintained its own tracking spreadsheet, creating conflicting views of who was ready for upcoming launches. Expansion decisions slowed because leadership lacked a real-time lens into the skills that mattered most.
The executive team asked for a single source of truth. They wanted a program that could measure skills objectively, surface the right coaching moments, and run at the pace their roadmap required—all without pulling practitioners out of the field for weeks at a time.
Solution
How we applied Agile ADDIE
We ran a six-week Analyze + Design sprint to map role expectations to Bonterra’s roadmap and captured insights from top performers to build a competency model. During Develop, we shipped diagnostic assessments, practice labs, and a blended curriculum hosted in their LMS. Learners partnered through office hours and peer forums while reflection prompts kept everyone accountable between live touchpoints.
Implementation layered in Power BI dashboards that surfaced adoption, completion, and confidence signals. Automated nudges kept learners on track, while managers could inspect readiness data for any role in seconds. The end result was a repeatable engine that kept teams aligned on what good looks like—even as products evolved.
